Introduction — Why Equipment Projects Go Wrong

Most equipment purchases in food plants are specified informally — a conversation with a sales rep, a quick email, a catalog cut sheet forwarded to purchasing. The result shows up months later: equipment arrives that doesn't fit the utilities available, can't pass a CIP validation, or gets flagged the first time a GFSI auditor looks at the fabrication drawings.

A sanitary design failure discovered after installation is expensive in a way a failure on paper never is. Retrofitting welds, replacing non-food-grade components, or re-routing utilities after equipment is bolted to the floor routinely costs more than the equipment itself.

This bundle turns equipment specification into a structured process: define the requirement completely, verify sanitary design before you sign a PO, compare vendors on more than price, and commission the equipment with documentation that survives an audit. It is platform- and category-agnostic — it works whether you're buying a $12,000 conveyor or a $400,000 thermal processing line.

What a Complete Equipment Spec Looks Like

Week 1

Phase 1: Define the Equipment Specification

The Equipment Spec Sheet tab is the foundation of everything downstream — the RFQ, the sanitary review, and the commissioning checklist all trace back to what you write here. A vague spec produces vague quotes and equipment that technically meets the letter of the request but not what you actually needed.

Step 1 — Confirm Process Requirements First

Define required throughput and duty cycle

State a number, not a description — units/minute, lbs/hour, cases/hour — and how many hours per day the equipment needs to sustain it. Undersized equipment is the #1 reason plants replace equipment within two years of installing it.

Confirm utility availability at the install location

Walk the location and verify actual available electrical capacity, air pressure, steam, and water — not what's on the original building drawings. Plants get utility upgrades wrong more often than they get equipment specs wrong.

Identify the sanitary design tier required

An enclosed, low-moisture dry area has different requirements than an open product zone under direct spray washdown. Decide this before vendors quote — it changes the price significantly.

Decide replace vs. new install

If this replaces an existing asset, note the Asset ID from your CMMS / Asset List. History on the old equipment (failure modes, spare parts used) is the best input into the new spec.

Phase 1 · Week 1

Step 2 — Populate the Equipment Spec Sheet Tab

Open the Equipment Spec Sheet tab in the workbook. Work section by section — General Information, Process & Performance, Utility Requirements, Sanitary Design, Controls, Safety & Regulatory, Vendor Deliverables, and Budget & Timeline. Leave nothing blank; 'TBD' is a valid entry for values you expect the vendor to confirm, but it should be a deliberate choice, not an oversight.

Week 1–2

Phase 2: Sanitary Design Compliance Review

Sanitary design failures are the single most common — and most expensive — equipment problem in food manufacturing. They're also the easiest to catch before purchase, because they show up clearly on a vendor's general arrangement drawing if you know what to look for.

Request the general arrangement (GA) drawing before you commit

Every reputable equipment vendor can provide a GA drawing during the quoting stage. If they can't, that alone is worth treating as a red flag.

Work the Sanitary Design Checklist tab against the drawing and cut sheet

Go item by item. Mark Compliant Y/N/N-A and note the standard reference. Don't guess — ask the vendor directly where the drawing doesn't make it obvious.

Escalate any "N" on materials, welds, or drainability before issuing a PO

These three categories are the hardest and most expensive to fix after fabrication. Everything else on the checklist is negotiable in comparison.

Week 2–4

Phase 3: RFQ & Vendor Evaluation

Send the same spec to every bidder. Quoting three vendors against three different understandings of the requirement isn't a competitive bid process — it's just three different products at three different prices, and price becomes the only comparable number, which is exactly the trap this phase avoids.

Collect at least three quotes against the identical spec

Fewer than three makes it hard to tell whether a price is competitive or an outlier.

Populate the Vendor RFQ Comparison tab

Fill Your Requirement once, then fill each vendor column directly from their written quote — not from a phone call. If it isn't in writing, it isn't a commitment.

Score the weighted criteria before you look at the total price column

Price is deliberately weighted at 30%, not 100%. A vendor who's 8% cheaper but offers no FAT and a 12-week-longer lead time is very often the more expensive choice.

Delivery + 2–4 Weeks

Phase 4: Installation & Commissioning (IQ)

Installation Qualification (IQ) is the documented proof that equipment was received, installed, and started up correctly before it touched product. A Factory Acceptance Test (FAT) verifies performance at the vendor's facility before shipment; a Site Acceptance Test (SAT) verifies it again after installation at your plant, under your actual utilities and product.

Work the IQ Commissioning Checklist tab in phase order

Don't skip ahead to startup because the schedule is tight — an installation defect found during Pre-Startup Safety is inexpensive; the same defect found after three months of production is not.

Treat Startup & FAT and SAT as hard gates

Nothing moves to unrestricted production status until every item in these two phases is verified and signed by Quality/Food Safety, not just Maintenance.

Month 1+

Phase 5: Spare Parts & Ongoing Maintenance Handoff

Equipment specification isn't finished at startup. The fastest way to turn a well-commissioned asset into next year's unplanned downtime is to skip setting up spare parts and preventive maintenance before day one of production.

Request the vendor's recommended spares list at commissioning

Most reputable vendors provide this as a standard commissioning deliverable — ask for it explicitly if it isn't offered.

Populate the Spare Parts & Maintenance Data Sheet tab

Set a Reorder Point for every critical spare and wear part. The Reorder Now column will flag automatically once on-hand quantity drops to that level.

Hand the new asset off to your CMMS / Asset List

If you're using the CMMS Implementation Toolkit or Preventive Maintenance SOP Library, this is the point to add the new asset with its PM schedule — don't let it sit outside the PM program for its first few months in service.
